Tile Installation Estimate Came In Too Low? Count the Cuts

Short answer: A tile installation estimate came in too low usually because the square footage was priced and the cut count and the substrate assembly were not. A 40 sq ft bathroom with a flange, a toe kick, a threshold and a register has more cuts than a 200 sq ft hallway. Stop at the dry layout, before any thinset, price the backer, waterproofing and prep as their own scope, and write the change order there.

Square feet is a terrible unit for tile and the whole trade uses it anyway. The tile itself is the cheap, fast part; the hours live in the cuts around the edges and in the assembly nobody sees. Finding out which of those you shorted decides whether you are writing a change order or fixing a rate card.

The pattern is the same one every experienced setter learns twice: conditions under the tile are chargeable when the estimate said prep was conditional and would be assessed at demo or layout. Everything about your own production rate is a rate card problem, and it will keep happening until the card changes.

Why does a small bathroom cost more per square foot than a big hallway?

Because tile labor tracks perimeter and obstacles, not area, and small rooms are almost entirely perimeter.

A 5 by 8 bathroom is 40 sq ft with 26 linear feet of wall, which is 0.65 ft of edge per square foot of floor. A 10 by 20 hallway is 200 sq ft with 60 ft of wall, or 0.30 ft of edge per square foot. The hallway has less than half the edge density before you count anything else. Then add the fixtures, which only exist in the small room.

Six obstacles inside 40 sq ft mean the saw runs more than the trowel. That is why a per-square-foot price built on open field work loses money on every bathroom and makes money on hallways. Price a cut allowance separately: linear feet of perimeter plus a per-fixture count.

Did I price the tile, or the assembly under it?

Tile is the top layer of a system, and the system is where the material and hours actually are. An estimate that reads “install tile, 120 sq ft” has priced one line of a stack.

Two of those are not optional and both are standards-driven. A continuous bonded waterproof membrane meeting ANSI A118.10 is what makes a shower a shower rather than a decorated leak, and the flood test that proves it is a calendar day. That day is real cost with no production in it, and estimates that leave it out are short before the first tile is set.

Did the tile size and the pattern change the spec I bid?

This is the trap that catches good setters, because it arrives as a decorating preference and lands as a code-of-practice conflict.

Large format tile has rules that small tile does not. For tiles with a side longer than 15 in laid in a running bond, the offset is limited to 33 percent of the tile length unless the manufacturer says otherwise, because tile is slightly crowned in the middle and a half offset puts the high center of one tile against the low corner of its neighbors. Those same tiles in running bond carry minimum grout joint widths — an average of at least 1/8 in for rectified and 3/16 in for calibrated tile, increased by the actual edge warpage. And allowable lippage under ANSI A108.02 is measured against joint width: with joints under 1/4 in the allowance is 1/32 in plus warpage, and at 1/4 in and wider it is 1/16 in plus warpage.

So the customer who wants a 12x24 in a 50 percent brick offset with a 1/16 in joint is not asking for a look. They are asking for something outside the standard, and the honest answers are a smaller offset, a wider joint, or a mock-up they approve in writing while accepting the lippage. Any of those is a conversation at dry layout, not a discovery at row nine.

Coverage is the other size effect nobody bids. ANSI requires mortar contact of at least 80 percent in dry interior areas and at least 95 percent in wet and exterior installations, fully supported at the corners and edges. Getting there on large format means back-buttering every tile and running a bigger notch, which costs more mortar per square foot and more minutes per tile. Bidding a 12x24 at the same rate as a 12x12 is short on both counts. Bag coverage is not a rule of thumb either: going up a notch size can cut the square feet per bag roughly in half, so use the chart on the bag and the grout coverage chart for your tile size, thickness, and joint width.

Is the floor stiff enough to tile at all?

Check before anything else, because this one can end the job rather than reprice it.

The floor system has to meet a deflection limit of L/360 for ceramic and porcelain, and L/720 for natural stone. A springy floor cracks grout first, then tile, then bond, and it does it after you are paid. The fix is framing — sistered joists, added blocking, or a structural opinion — and that is not tile work.

Bounce the floor with a loaded cart before you bid, not after. If it moves, say so at the estimate stage as a condition to be verified, and put the remedy in someone else’s scope. Tiling over a floor you know is too flexible is the one miss where finishing at a loss is still the wrong answer.

Which lines fall out of a tile takeoff every time?

The field gets priced. These leave quietly.

  • Edge and trim profiles by the linear foot, in the metal or the finish the customer picked, which can cost more per foot than the tile.
  • Movement joints, which are a requirement rather than a caulk preference: soft joints at the perimeter and at every change of plane, and field joints on larger installations.
  • Silicone at changes of plane, in a color matched to the grout.
  • Sealing on natural stone, before grout and again after.
  • Toilet pull and reset with a new wax ring and often a flange extender, because the floor came up half an inch.
  • Door undercutting by the count.
  • Demo and disposal by weight. Tile, thinset, and backer are dense; the dumpster line is a weight problem, not a volume one.
  • Water management for cutting. Cutting tile with a stationary or handheld saw is covered by OSHA’s respirable crystalline silica standard for construction, which specifies engineering controls such as an integrated water delivery system, along with a written exposure control plan. In a finished bathroom that means a wet saw with a catch setup and a walk to it, which is real time per cut.
  • Cure days. A day before grout and a day for the flood test are schedule, not labor, and both belong on the calendar you sold.

How do I raise the price at the chalk line, and what goes in the change order?

Tile gives you one clean stopping point and it is early: the dry layout. Before a bag is mixed, the tile is spread out, the lines are snapped, and everything you need to know is visible. After that point, a waterproofing assembly cannot be paused halfway and a customer with a gutted bathroom has nowhere to shower.

Set the conditions on the estimate so the stop is expected. Plain sentences work: subfloor flatness, deflection, and existing substrate are assessed at demo and dry layout, and any required preparation is quoted at that point. Pattern and grout joint are confirmed against the tile manufacturer’s requirements at dry layout. A customer who read that in April hears the change order in June as the process working rather than as a squeeze.

On the day, do it on the floor with them standing there. Lay a straightedge across the dry tile so the rock is visible, put a tape in the frame, and photograph it. Show the offset problem by setting three tiles in the pattern they asked for and letting them feel the edge with a bare foot. Then write it before any extra work happens.

Attach the photo and the page from the tile or membrane data sheet. A change order that quotes the manufacturer is not an opinion, which is why documented substrate disputes rarely go far. When is finishing at a loss the right call?

Compare what it costs to finish against what is still collectible, and be honest about which category the miss falls into.

Tile pushes toward finishing for a specific reason: a partially tiled bathroom is unusable, uninspectable, and in a shower it is an unfinished waterproofing assembly that will leak if anybody uses it. Walking away is worse than the loss in almost every case. Cut tile from a mixed lot has no resale value either.

Absorb it when the miss is your own production rate on a job that is otherwise clean, when the gap is a day or less, and when the customer is a builder or designer who sends you work. Do not absorb a deflection failure, a waterproofing scope that was never bid, a heat mat and its circuit, or a pattern conflict the customer introduced after the estimate. And never absorb the same miss twice, because a square foot rate that fails on small bathrooms is not bad luck. It is a card with no cut allowance on it.

How do I rebuild the per-square-foot number so this stops?

Stop selling one rate and start assembling one.

  1. Set setting rates by tile size and pattern. Mosaic, 12x12, 12x24, and a 24x48 large format panel are four different production rates in square feet per crew hour, and straight, diagonal, and herringbone are three more layers on top. Time your own crew rather than guessing.
  2. Add a cut allowance. Linear feet of perimeter plus a count of fixtures and penetrations, each with its own minutes. This is the line that fixes bathrooms.
  3. Price the assembly as its own scope. Backer by the sheet, membrane by the square foot, pan and curb as a unit, niche and bench each, heat mat by the square foot with the thermostat and the electrician named separately.
  4. Price surfaces by plane. Walls run slower than floors because everything has to be supported while it grabs, and ceilings are slower than walls again. One rate for all three is a losing bid on any wall-heavy job.
  5. Take materials off the charts. Thinset coverage from the bag at the notch you will actually use, grout coverage from the manufacturer’s table for your tile size, thickness, and joint width, and waste by pattern rather than a flat number.
  6. Convert to loaded cost. Wage plus payroll burden, comp and liability, van, saws and blades, mixing gear, and the unbilled hours spent measuring, picking up material, and returning the wrong trim.
  7. Take profit as a margin, not a markup. Add 35 percent to $3,100 of cost and you bill $4,185 and keep 26 percent of it. To actually keep 35 percent, divide by 0.65 and bill $4,769. Markup multiplies and margin divides, and confusing them is why a busy year ends flat.
