- Photograph what changed the job before it gets closed up: a rusted-through plenum, a return that is half the size it needs to be, a line set kinked inside a wall, a disconnect that is not within sight of the unit, duct wrap you are not licensed to disturb.
- Write the shortfall down in dollars, then split it into two piles — concealed conditions and your own arithmetic. Those piles are handled completely differently, and mixing them is how a fixable problem becomes a dispute.

Why does sizing off square footage sink the whole job?
Because square footage is not a load. Two identical footprints with different glazing, orientation, insulation, infiltration, and ceiling height can sit most of a ton apart. Guessing small and guessing large fail differently, and both come back as unpaid visits. Undersized runs flat out on a design day and never satisfies. Refrigerant is the one that catches experienced installers. Equipment ships pre-charged for a stated line length, and everything past that gets weighed in by the ounce. Why did the equipment price move between the quote and the install day?

- The warranty part. The compressor is covered, the labor is not, and unless you sold a labor warranty, those hours are yours.
- “While you’re here.” A capacitor call turns into a drain clear, a float switch, and a filter, none of them written down.
- After-hours. The 9 p.m. no-cool that got quoted at daytime rates.
- The diagnostic swallowed by the repair. Waiving the diagnostic when the customer approves the work sounds generous until you count the calls where nothing gets approved.

The conversation happens at the moment of discovery, on site, with the photo on your screen — not at the end of the day and never for the first time on the invoice. Say four things in this order: what you found, why it was not visible before, what it costs at the unit price already in the agreement, and what happens if it is not done. The line you do not cross: never imply the house stays hot, or cold, until money moves. That framing gets remembered for years and turns a routine change order into a chargeback. When does finishing a changeout at a loss make sense?
