Flooring Estimate Came In Too Low: Fixing It After Demo

Short answer: A flooring estimate came in too low almost always because of what was under the old floor, not what is going on top of it. Pull the carpet and the slab is out of flat by 5/8 in, the tile is set in thinset that has to be ground off, or nobody tested the concrete for moisture. Stop before the underlayment goes down, put a 10 ft straightedge on the floor, photograph the gap, and write a change order with the bag count and the hours in it.

The old floor is in the dumpster, the boxes are stacked in the garage, and the number you signed no longer covers the job. Which of the flooring-specific misses happened decides everything that comes next, because a substrate condition is a legitimate change order and a bad waste calculation is yours to eat. The document you eventually send is ordinary, and what to include on an invoice covers that part.

Which flooring number broke — the area, the material, or the substrate?

Find it before the conversation. Flooring bids fail in four places, and they are not equally your fault.

Note the pattern. Everything in the substrate column becomes chargeable only if your estimate told the customer that subfloor prep was conditional and would be measured after demo. An estimate silent on prep leaves you arguing that a floor you agreed to install has a floor under it.

How flat does the subfloor have to be, and what does out-of-tolerance cost?

Flatness is a written spec, not an opinion, and it is the most expensive surprise in the trade.

The data sheet for the product in the boxes is the one that governs, because it is the one attached to the warranty. Install a 24 in porcelain tile over a floor that is out by 3/8 in and you get lippage the customer will find with a bare foot; install click LVP over the same floor and the joints work loose and the locking edges fail.

Then price the fix, because “self-leveler” sounds like a bag of concrete and behaves like a day of work. Run a 480 sq ft room with a dip that needs an average 3/8 in of fill:

  • Volume: 480 sq ft × 0.375 in ÷ 12 = 15 cu ft.
  • Bag yield: a common 50 lb bag yields around 0.45 cu ft, so 15 ÷ 0.45 is about 34 bags. Check the yield printed on the product you use, since it varies.
  • Primer: the slab has to be primed first, at the coverage rate on the label.
  • Labor: mixing and pouring 34 bags is a two-person operation with a barrel mixer and a hard clock, because the material sets while you are still carrying buckets.
  • Time: a cure day before anything goes on top of it.

So the honest change order is bags, primer, two people for half a day, and a lost day of schedule. That last one is what actually hurts, since the crew has nowhere to be.

Did anyone test the slab for moisture?

On any concrete floor, this is the second substrate question and the one that can stop the job outright. Moisture moving up through a slab destroys adhesive bonds, cups wood, and blisters vinyl, and it does it months after you have been paid.

There are two standard tests. In-situ relative humidity probes under ASTM F2170 call for three test holes in the first 1,000 sq ft plus one for each additional 1,000, at least one within 3 ft of each exterior wall, with holes drilled to 40 percent of slab thickness when the slab dries from one side and 20 percent when it dries from two, and with the slab and the air above it held at service conditions for at least 48 hours first. Anhydrous calcium chloride testing under ASTM F1869 measures vapor emission instead. The ceiling that matters is whatever the flooring manufacturer prints, commonly somewhere in the 75 to 85 percent RH band.

A slab over the limit means a mitigation coating before anything else: material, labor, and another cure day. Put the test in your estimates as a named, priced item on every slab job. The day a reading comes back high you are then delivering a result rather than announcing a price increase.

Did I measure the floor or order the boxes?

These are different numbers and the second one is what you actually buy.

Take 480 sq ft of finished area. At a 10 percent waste factor you need 528 sq ft of product. Flooring ships in cartons, so if a box covers 19.6 sq ft you need 528 ÷ 19.6 = 26.9, which means 27 boxes and 529.2 sq ft on the truck. Bid the 480 and you are three boxes light before you start.

Waste is not one number either.

Take off room by room in rectangles and add the closets, hearth returns, bays, and the space under the toe kick separately, since that is where area quietly disappears. Confirm the dye lot and order the whole job at once, because a short order later can arrive from a different run and read as a stripe across the floor.

One condition changes the job from a pricing question to a legal one. Resilient flooring and its black cutback adhesive installed in a building constructed no later than 1980 is presumed to contain asbestos unless it has been verified otherwise, and removing it is Class II work under OSHA’s construction asbestos standard, 29 CFR 1926.1101, with wet methods, no dry sweeping, and HEPA vacuums specified. The correct move when you find old sheet goods or 9 in tiles in a pre-1981 house is to stop, tell the customer, and get it sampled. That is not an upsell and it is not negotiable.

Which lines fall out of a flooring takeoff every time?

The floor itself gets priced. These are the ones that disappear.

  • Transitions by the piece: T-molding, reducers, end caps, stair nosing, and thresholds at every doorway and material change.
  • Baseboard and shoe in linear feet, pulled and reset or installed new.
  • Door undercutting by the count, once the finished height changes.
  • Toilet pull and reset with a new wax ring, on every bathroom.
  • Appliance disconnect and reset in kitchens and laundry rooms.
  • Furniture moving by the room, including the move back.
  • Acclimation, which is calendar days with no labor billed against them.
  • Dumpster or haul-off, by the real volume of old tile and backer, which is heavy.
  • Underlayment or moisture barrier, in rolls with a coverage rate and an overlap.

None of those is large on its own, which is exactly why they vanish. Miss three and you have spent the margin you thought the job had.

How do I raise the price with the house torn up, and what goes in the change order?

Flooring has a leverage problem no other trade has in the same shape. A customer with half a painted room can live in it. A customer with no floor cannot use the house, and if the appliances and the toilet are also out, they cannot use the kitchen or the bathroom either. Raising a price at that moment feels to them like being held hostage, no matter how legitimate the condition is.

The defense has to start before the job. Put conditional lines on the estimate in plain words: “Subfloor preparation is not included. After demo the floor will be checked with a 10 ft straightedge against the manufacturer’s flatness spec, and any leveling required will be quoted at that point.” Add the same sentence for slab moisture testing and for pre-1981 resilient flooring. A customer who read that in March hears the change order in June as the process working.

On the day, stop before the underlayment rather than partway through laying. Put the straightedge down, photograph the gap with a tape standing in it, and show them: “The slab drops 5/8 in across the living room, the plank’s data sheet allows 3/16 in in 10 ft, and installing over this voids the warranty and opens the joints.” The straightedge does the arguing. Then write the change order, six fields, dated, before any of the extra work happens.

Attach the photo and the page from the data sheet. A change order that quotes the manufacturer is not your opinion against theirs, which is why substrate disputes rarely go far once the paperwork exists. When is finishing at a loss the right call?

Compare the cost to complete against what is left to collect, not the profit on the whole job.

Flooring pushes that arithmetic harder than most trades in one direction: the material is already cut, opened, and in the house. Boxes that have been opened, planks that have been ripped, and tile from a mixed dye lot are not going back to the supplier for credit. Walking away from a half-installed floor leaves you with unsellable material and a customer with an unusable house, which is the worst position available.

So absorb it when the miss is your own takeoff, the gap is roughly a day of labor, and finishing gets you a clean handoff and a reference. Do not absorb a substrate condition you asked about and were told was fine, a moisture failure on a slab you priced a test for, or a pre-1981 demo that turned into an abatement question. And never absorb the same miss twice: a low bid caused by the wrong waste factor is a rate-card problem, and it will repeat on every job until the rate card changes.

How do I rebuild the per-square-foot number?

One square foot is not one price, because the labor rate changes with the material.

  1. Set a separate labor rate per material. Click LVP, laminate, glue-down LVP, engineered wood, solid wood nailed down, solid wood sanded and finished on site, ceramic and porcelain, and carpet are seven different production rates. Time your own crew on each.
  2. Add the pattern penalty. Diagonal and herringbone are slower per square foot as well as wastier, and they need their own rate rather than a note.
  3. Price the substrate as its own scope. Demo by existing material, grinding by square foot, leveling by bag, moisture testing by test count, and mitigation by square foot.
  4. Count the by-the-piece and by-the-foot lines. Transitions each, base and shoe by linear foot, door undercuts each, toilets each.
  5. Convert to loaded cost. Wage plus payroll burden, workers comp and liability, van, tools and blades, and the unbilled hours spent measuring and picking up material.
  6. Take profit as a margin, not a markup. Add 25 percent to $4,000 of cost and you bill $5,000 and keep 20 percent of it. To actually keep 25 percent, divide by 0.75 and bill $5,333. Markup multiplies and margin divides, and getting them backwards is why a busy year can end flat.
